The Truth About Contact Lens MOQs — What Factories Won’t Tell You
You reach out to a contact lens manufacturer. They quote you an MOQ of 5,000 pairs per SKU. You balk. They say they can go lower — 3,000 pairs — but the price per pair goes up by 40%.
This is where most brand conversations start. And it’s also where most brand conversations end, because the numbers just don’t work for a new or growing business.
Here’s what’s actually happening behind those MOQ numbers, and what you can do about it.
Why MOQs Exist (The Real Reasons)
Factories don’t set high MOQs to be difficult. They set them to protect their own economics. Understanding why helps you negotiate smarter.
Machine setup costs. Every production run requires cleaning, sterilization, calibration, and quality testing before the first lens is made. This setup cost is roughly the same whether you’re running 500 pairs or 5,000. At 500 pairs, that setup cost is spread across fewer units — which is why low MOQs come with higher per-unit prices.
Material waste. The first batch off any production line includes test pieces and calibration waste. Factories build this into their pricing. Smaller orders mean the waste percentage is higher relative to your usable output.
Labor allocation. A production run ties up a team for a fixed amount of time. Whether the run produces 500 pairs or 5,000, the labor hours are similar. Factories prefer longer runs because the labor cost per unit drops dramatically.
The MOQ Tiers That Actually Exist in the Market
Here’s the landscape based on what we see across the industry:
High-MOQ factories (3,000-10,000+ pairs per SKU):
– Per-unit cost: $0.15-$0.40/pair (monthly color)
– Best for: established brands with proven sales data
– Customization: full — custom colors, custom packaging, custom parameters
– Lead time: 30-45 days
Mid-MOQ factories (1,000-3,000 pairs per SKU):
– Per-unit cost: $0.40-$0.80/pair
– Best for: growing brands with some sales history
– Customization: mostly full — some design limitations
– Lead time: 20-30 days
Low-MOQ factories (300-1,000 pairs per SKU):
– Per-unit cost: $0.80-$1.50/pair
– Best for: new brands, market testing, niche products
– Customization: limited to stock designs with custom packaging
– Lead time: 7-20 days
Micro-MOQ (under 300 pairs):
– Per-unit cost: $1.50-$3.00+/pair
– Best for: samples, influencer collaborations, ultra-niche testing
– Customization: minimal
– Lead time: 7-15 days
The Smart Way to Think About MOQ
Don’t focus on the per-unit price alone. Focus on the total capital deployed and the risk you’re taking.
Ordering 5,000 pairs at $0.30 each costs $1,500. But if only 2,000 pairs sell and 3,000 sit in inventory for a year, your actual cost per sold pair is $0.75 — higher than if you’d ordered 1,000 pairs at $0.60 each.
The formula that matters:
Total Cost ÷ Pairs Sold = Actual Cost Per Pair
Not Total Cost ÷ Pairs Ordered.
How to Negotiate Better MOQ Terms
1. Ask about stock designs. Many factories have 50-100 pre-designed color patterns that are already tooled and tested. Using a stock design with your own packaging can drop the MOQ from 5,000 to 500 with minimal quality compromise.
2. Bundle SKUs. Instead of ordering 5,000 of one design, ask if you can order 1,000 each across five designs. Some factories will aggregate these into a single production run and offer better terms.
3. Commit to a volume agreement, not a single order. If you can commit to ordering 10,000 pairs over 12 months (in quarterly shipments of 2,500), many factories will offer you the 10,000-pair pricing on each smaller shipment.
4. Start small, prove demand, then scale. The brands that win are the ones that test fast, learn fast, and reorder fast. A low-MOQ first order isn’t a forever arrangement — it’s a market test. When the data shows demand, you negotiate better terms on the reorder.
